What is good site management?
Look at the process: whether the lean layout is creating an uninterrupted operation process to visualize the problem.
Visualization: Is it clear at a glance, so that the problem can be seen immediately and efficiency can be improved.
Look at the board: whether the management objects and information can be grasped at any time.
Look at standardization:1. Does everyone know normal and abnormal.
2. Does everyone know the standard method they should take.
3. Does everyone know the main problem of their work.
4. Does everyone know what they are doing
Look at the culture:1. Is there a team building system.
2. Is there an application of lean tools and teaching of lean thinking.
3. Is there an atmosphere that gives priority to problem solving.
What are the characteristics?
Production management is the "art of subtraction". The typical feature of a good production site is that the fewer items, the better. It is usually seen that the production site is full of products (especially products and materials with slower flow/non-flowing/unknown state). In fact, it is a typical manifestation of low production management level:
1. The low turnover rate objectively reflects the low efficiency and unbalanced manufacturing process;
2. High inventories cover up more abnormalities and bottlenecks, and there is no basic sense of regulation at the operation level, which is usually the root cause of the demise of 90% of manufacturing enterprises;
3. Low yield rate and serious internal friction;
4. The on-site personnel's ability is low, and the basic standardized production requirements are not met, which buried the wisdom and creativity of the employees;
5. Lack of flexibility, unable to cope with order fluctuations and future diversified needs, and delivery time is not guaranteed.
Difference between lean layout and traditional layout
Traditional layout:
1.Batches of products are offline
2.There is no fixed flow direction
3.High requirements for employee skills
4.The resources required are very large
5.Produce according to your own ideas
6.Quality is difficult to monitor
Lean layout:
1.Products are offline one by one
2.The direction of product flow is fixed
3.Low requirements for employee skills
4.Less staff required; tools, space
5.Produce in a uniform tempo
6.Quality is easy to monitor
